Why Every AI Message Fails — and Why AI Can't Fix It

The way out is your internal compass

A go-to-market engineer in India paid me $5,000 to learn from me. Where he lives, that's six months of rent and food. Then he showed me the messages he'd been sending, and they were fine — if he was sending them to robots.

They had real value in them. Some even used pieces of PVP. But every one of them was disconnected from the single thing that can't be automated: his internal compass.

He'd done the homework, too. He'd read the zero-to-one piece and rebuilt his targeting around it. The problem sat deeper than targeting.

Every message you receive says the same sentence

Strip away the personalization tokens and the case studies, and almost every cold message I get reads: "Jordan, I love your wallet. What a beautiful wallet. There's money in it that's trapped, and it's for me."

The sender doesn't care about you. You feel that in half a second, and no amount of copywriting covers it up.

This is why founder sales outperforms sales sales. The founder tells their own story, and a story carries something a template can't. Dale Carnegie made the point in How to Win Friends and Influence People: use these principles as tactics and they fail you. Live them and they work.

Care is hard to fake and easy to feel.

The three versions of "I'll work for free"

On our call, we workshopped his outreach into a ladder. Same ask, three messages:

  • Version one: "I'll work for free for you. I'm desperate." The reader thinks: this guy can't be good if he's desperate.

  • Version two: "I'm interested in pre-construction. I want to learn these three things. Teach me and I'll work free." Specific, and still forgettable.

  • Version three: "Since I was six I've been obsessed with buildings. I read the 26-page construction report for 526 Madison in New York, and I can't stop thinking the structural bearings they quoted aren't good enough for that job — that's a $10 million mistake waiting. That's how excited I am about pre-construction, and I want to work at a software company that cares about it as much as I do."

I've read thousands of cold messages. I have never once received version three.

And if it isn't true, the reader sniffs it out. It has to be the thing you actually feel — which is why you can't start with the market. You start with the compass: what does this person feel that I can feel? Then you find where that intersects the language and problems of a market. Once those two line up, every message you send is grounded in the connection between your desire and the customer's voice.

AI scales whichever foundation you give it

AI personalization at scale keeps failing because it's built on a fiction — ZoomInfo filters, industries, headcount. None of that describes a customer's day.

The same AI can read more about a buyer's situation than you could in a lifetime and hand you real understanding. Which one you get depends on the foundation you point it at. This is why I target by situation, and why I distrust signals: a signal is selfish. "They're hiring — that means they have money for me." A situation is something you can feel.

Founders aren't exempt. I can count on one hand the founders I've met who have talked with more than 100 prospects. They're selling to people whose world they've never entered, and it gets worse with horizontal SaaS, where you can't understand anyone because you're trying to understand everyone.
